The First Fifteen Minutes

7:30. She signs in.

7:45. The children arrive.

Everything that will go right or wrong today was decided in between those fifteen minutes.

What the clipboard does not say

Most centers leave a sheet. Schedule, allergies, emergency numbers.

It is accurate but it may not be enough for the day to run smoothly.

The sheet does not say that the toddler who often gets upset at drop-off can be settled in five minutes. It does not say that this room does clean up before lunch or which cabinet contains the spare clothes.

Why the handoff usually fails

Not because directors do not care.

Because the person who knows the room is standing in the room, covering the gap the substitute was called in to fill.

The handoff is the first thing sacrificed and the last thing anyone thinks to measure.

What fifteen minutes should contain

Five things, in this order.

The shape of the day, so she knows what is coming and when.

The children who need something specific, named, with what works for each one.

The routines that are not obvious, especially transitions.

Where things are.

Who to ask, and where that person will be standing.

The part that decides whether she comes back

Substitutes talk about centers the same way teachers talk about centers.

A substitute who spent her morning guessing does not come back, and she was your cheapest path to a familiar face in that room.

A substitute who was set up well comes back, learns the room, and by her fourth visit is functionally staff.

That is how a bench gets built. It starts with fifteen minutes.

This is not only a substitute problem

The same gap exists for new hires, and it has the same cause.

Whatever a center cannot find time to explain, the newest person in the building absorbs as uncertainty.

Which is the second adult problem arriving one day at a time.
